Realigning Governance and Empowering Leadership

A multi-entity nonprofit organization with $3M–$5M in annual funding needed stronger financial oversight. SNB Consulting restructured governance, implemented accountability frameworks, and enhanced leadership capacity, enabling long-term sustainability.

The challenge

Growth had outpaced structure. The organization operated across multiple entities, each with its own funding sources, reporting requirements, and decision-makers. Financial information existed, but it lived in different places, arrived at different times, and rarely told leadership a single, consistent story.

The symptoms were familiar:

  • Board members received reports that were difficult to reconcile across entities
  • Decision rights were unclear, so approvals stalled or happened informally
  • Leadership spent more time chasing numbers than acting on them
  • Funders were asking sharper questions about oversight and controls

None of these problems were caused by a lack of effort. They were caused by a structure that was built for a smaller organization.

Our approach

We started by mapping how money, information, and authority actually moved through the organization, not how the org chart said they should.

1. Clarify governance. We worked with leadership and the board to define who decides what, at what threshold, and with what information. Clear decision rights removed bottlenecks and reduced the risk of informal approvals.

2. Build an accountability framework. Each entity received a consistent monthly reporting package with the same structure, timing, and key measures. Variances were explained, not just reported, and owners were assigned to follow-up items.

3. Strengthen internal controls. We reviewed approval workflows, segregation of duties, and reconciliation practices, and tightened them where the risk was highest.

4. Develop leadership capacity. Rather than making the organization dependent on outside help, we coached the finance and executive team to read, question, and act on the numbers themselves.

The result

Leadership gained a single, reliable view of financial performance across every entity. Board meetings shifted from debating whose numbers were right to deciding what to do next. Funders saw a stronger control environment, and the organization positioned itself for long-term sustainability.

What this means for your business

You don’t need to be a nonprofit to recognize this pattern. Many growing companies, especially those with multiple locations, divisions, or entities, hit the same wall. If your reporting is inconsistent, decision rights are fuzzy, or leadership is buried in spreadsheets, the fix starts with structure.
